AI Adoption.
Making it real
across valantic.
What we are covering
Why our jobs are changing — and it is not about tools
How we get 4,000 people to AI-first in 2026
What “one AI certificate” actually means and how we track it
How the network from Group → Division → CC works
Who pays for what
What we need from ExCom today
1  Mandate AI Fluency Diagnostic — all CCs by end of April
2  Name a Division Rep for STS, INTENT, and PACED
3  Nominate one Key User per CC — by mid-May

The real shift
AI-first is not
sprinkling AI
confetti on old
workflows.
The question is not “which AI tool should I use?” It is “how does my entire way of working need to change?” That is a different conversation — and a different kind of enablement.

The signal is already there
The demand exists.
It just is not structured yet.
24
Likes in 15 minutes
One Slack post about Anthropic certification. 24 reactions in 15 minutes. Someone asked if they could complete it in their own time.

Not a change management problem. A structure problem.
Inspari
80% agentic coding adoption
Structured 6-month rollout. AI agents on almost all projects. Central AI Marketplace for tools. Remaining 20% already planned.

Done because someone made it a strategic priority.
valantic STI
100% agentic + back-office + sales
Karma Challenges — monthly awards for most impactful AI work. AI in contract management, tender processing, bid/no-bid decisions. Dedicated AI engineer on every customer project.
Both built inside valantic in under a year — because someone ran a structured programme. The question is how we make this the group standard.

The plan
Four steps. One goal.
1 AI certificate per person by end of 2026.
Step 1
Diagnose
Know where everyone actually is before designing the path. AI-powered assessment, 10–12 minutes.
Deep dive → slide 5
Step 2
Track
Persona-based learning paths built on big-player programmes. We curate — they certify.
Deep dive → slide 6
Step 3
Certify
One certificate per employee. Role-appropriate. Tracked in Decidalo. Visible at ExCom monthly.
Deep dive → slide 7
Step 4
Embed
Key User Network from Group to CC. AI coaching in the flow of work. Always-on, not a one-time event.
Deep dive → slide 8
This is a joint programme between Growth Platform People and the AI Hub — a people goal and a technology goal that only work together.

Step 1 · Deep Dive
Diagnose
Know where your people are
before designing the path.
What it is
A 10–12 minute AI-powered self-assessment. Not a vally-only tool — we build it with AI, and it can run on whatever platform makes sense. The important thing is the output: a real picture of where we stand as an organisation.
Five sections
AI Mindset — workflow automation, client confidence, tool curiosity
Technical & Tooling Literacy — what have they actually built or used?
Consulting Value Chain — AI in research, analysis, delivery, risk
Governance & Safety — data privacy, EU AI Act, hallucination mgmt
Career Path — self-selection: Architect / Strategist / Guardian
Explorers
Novice. Mostly manual. Need foundations & prompting basics.
Builders
Practitioner. Active tool user. Need ROI modeling & partner certs.
Pioneers
Expert. Building agents. Need thought leadership & governance depth.
Outputs
Org-wide cohort map by CC and division
Personalised learning path recommendation per person
Baseline for measuring progress at year-end
Input for what content to build or curate first
ExCom ask: Mandate completion by end of April. One message to CC leads. 10–12 minutes per person.

Step 2 · Deep Dive
Track
We curate the best of what exists.
We do not build from scratch.
All employees — Foundation
Explorers
valantic AI Readiness Certificate (internal). Prompting basics, AI tool orientation, data privacy module. ~3–4 hours, fully async.
Consultants & Delivery — Builders
Builders
Prompting Advanced, SalesUp, AI Masterclass Light. One partner cert of choice from the curated catalogue. 8–20h depending on cert.
Leadership (MDs, APs) — Masterclass
Pioneers
Full 3-module AI Masterclass: fundamentals → AI-first company → client impact. Live sessions. Guest speakers from Inspari and STI. Non-optional for MDs in 2026.
Big-player programmes we curate
Anthropic / Claude
Partner cert track — 4 courses, ~13h, free. Agent Skills, Claude API, MCP, Claude Code.
Microsoft Copilot
Copilot Adoption Hub (free, extensive). AI-900, MS Copilot certs. Embedded in M365 rollout.
OpenAI / ChatGPT
ChatGPT for Business content. Practical foundation track. Directly usable for Explorer level.
Google
AI Essentials, Cloud AI learning paths. Free and credentialed. Relevant for data practices.
Miro AI
Miro AI learning paths. Directly relevant for consultants using Miro in delivery.
Atlassian
AI in Jira & Confluence learning paths. Highly relevant for delivery and PM roles.
SAP / Salesforce / AWS
Partner-specific certs for relevant CCs. SAP AI, Salesforce AI Associate, AWS AI Practitioner.
Tool-agnostic
LinkedIn Learning (curated), Andrew Ng AI for Everyone, IAPP AIGP for governance track.

Step 3 · Deep Dive
Certify
What counts as one certificate?
Role
Counts as one certificate
All employees
valantic AI Readiness Cert (internal)
Consultants
One partner cert from curated catalogue
Leadership (MDs, APs)
valantic AI Leadership Cert (Masterclass)
Developers
Technical cert in domain + agentic coding milestone
A certificate is the proof point. The real goal is an AI-first mindset and daily habit. The certificate makes it visible and measurable.
How we track it — Decidalo
All certificates feed into Decidalo as a skill on the employee profile. This means:
Cert visible on the employee profile alongside client project history
Searchable: “find consultants with AI cert X for this pitch”
Aggregatable per CC and division for ExCom reporting
Feeds naturally into staffing and profile-based search
No separate tracking system — it is where skills already live
Reporting cadence
Monthly: cert completion rate per CC at ExCom
Quarterly: cohort progression (Explorer → Builder → Pioneer)
Year-end: full group scorecard vs. GPP Strategy target

Step 4 · Deep Dive
Embed
Group intelligence,
local activation.
Group · AI Hub + GPP — strategy, tooling, content, central programmes. Learns from all CCs and feeds everything downward.
Division Reps — STS / INTENT / PACED
Translates group priorities into division context. Escalation path. Only ExCom can name these. ExCom names them today.
CC Key Users — one per CC, manager level. First-level support, AI promoter, feedback loop back to Hub. Nominated by CC leadership (ExCom ask 3).
The feedback arrow on the left is real — proof points and use cases from CCs flow back up and get scaled group-wide. Inspari’s AI Marketplace and STI’s Karma Challenges are exactly this model.
ExCom ask: Name Division Reps for STS, INTENT, and PACED today. This is the one structural decision only ExCom can make.

Sneak peek · Coming Q3
The AI Coach Bot.
Using AI to teach AI.
What it does
Detects when a prompt is weak and suggests improvements in real time
Context-aware — tips adapt to the task: slide writing, research synthesis, data analysis, tender response
Tracks individual prompting progression over time
Surfaces your next learning step: “You seem ready for Prompting Advanced”
Why it matters
Not another course that people attend once and forget. Embedded in the tool people already use. The learning happens in the flow of real work — not in a classroom.
AI Coach — active
“Write me a summary of this document.”
Coach tip — be more specific
Try adding: who the audience is, what decision the summary should support, and what length works best. This will give you a much more usable first draft.
“Summarise this document in 5 bullet points for the ExCom. Focus on decisions needed, not background.”
Prompting level: Builder — 3 improvements this session

Four decisions, today
The goal is in our strategy.
Help us execute it.
1
Mandate AI Fluency Diagnostic — all CCs by end of April
Communicate to CC leads. 10–12 minutes per person. Without this, all subsequent tracks are assumptions.
One message to CCs
2
Name a Division Rep — STS, INTENT, PACED
The structural link between Group and CC level. The network has a gap without them. This is the one decision only ExCom can make.
Only ExCom can do this
3
Nominate one Key User per CC — by mid-May
Manager level. Motivated. Without them, the programme stays central and never lands locally.
You nominate them
4
Confirm the budget model — Masterclass + ongoing programmes
Group vs. CC funding. Continue Prompting School, SalesUp, AP Masterclass? What is central budget vs. CC investment?
Budget confirmation
1 AI certificate per employee · December 31, 2026 — already in GPP Strategy 2026. These four decisions are what makes it real.
